**The short answer:** Source in five steps: write a one-page brief with size, liner, foam thickness, print method and target landed cost; request quotes from three to five suppliers in the same format so they are comparable; buy a counter sample from the best two; inspect the sample against your brief rather than against a photo; then place the bulk order with a pre-shipment AQL inspection written into the PO. Budget 10–14 weeks from brief to container on the water for a first custom programme, and 6–8 weeks for a repeat.

Most sourcing failures are not fraud. They are two people agreeing on a word that means different things to each of them. This guide is written to remove the ambiguity, in the order the work actually happens.

## Step 1 — Write a one-page brief before you email anyone

If you send "I need cooler bags, please quote", you will get five quotes that cannot be compared. Write down, on one page:

- **Finished size**, length × width × height in cm, and whether that is external or internal
- **Capacity** you want to claim, in litres or in cans
- **Outer fabric**: type and denier (600D polyester, 1680D polyester, RPET 600D, 12 oz cotton canvas)
- **Liner**: PEVA, TPU or foil, and **welded or stitched**
- **Foam**: EPE thickness in mm
- **Closure**: zip size, storm flap yes/no, roll-top
- **Carry**: handles, shoulder strap, backpack straps
- **Print**: method (screen, transfer, sublimation, embroidery), number of colours, size, placement
- **Packaging**: polybag, header card, hangtag, barcode, master carton quantity
- **Quantity** and **target FOB price**
- **Destination** and the **compliance regime** you need (REACH, Prop 65, EN 71-3 for children's items)
That page turns a conversation into a specification. It also tells the supplier immediately whether you know what you are doing, which changes the quality of the person assigned to your account.

## Step 2 — Ask the five questions that reveal who you are talking to

- "Which of these models did you tool yourself, and which are you buying in?" — everybody in this industry subcontracts something; the useful answer is a candid one.
- "What is the fabric weight in g/m², not just the denier?" — 600D ranges from about 180 to 230 g/m². The difference is visible and it is money.
- "Is the liner welded or stitched, and can you weld the size I need?" — welding requires a die for the shape.
- "Show me the last third-party test report you issued for this construction." — dates and applicant names on a report say a lot.
- "What happens if the pre-shipment inspection fails?" — the answer should include rework at the supplier's cost and a re-inspection, in writing.

## Step 3 — Get comparable quotations

Insist on the same format from everyone: unit price at your quantity break, FOB port, fabric and liner named, carton dimensions and quantity, gross and net weight, tooling or die charges, sample charge, and lead time in working days.
Carton data matters more than most first-time buyers expect. Two quotes that differ by 4% on unit price can differ by 15% on landed cost if one of them packs 30 pieces to a carton and the other packs 24.

| Line item | Supplier A | Supplier B |
| FOB unit price, 3,000 pcs | USD 4.35 | USD 4.18 |
| Pcs per master carton | 30 | 24 |
| Cartons for 3,000 pcs | 100 | 125 |
| CBM total | 6.4 | 8.1 |
| Sea freight share per pc | USD 0.21 | USD 0.27 |
| Landed, before duty | USD 4.56 | USD 4.45 |
Run that table before you decide. Sometimes the cheaper FOB really is cheaper; often it is not.

## Step 4 — Buy a counter sample and inspect it against the brief

A counter sample costs USD 30–120 and takes 7–12 days. Do not skip it, and do not approve it from photographs.
When it arrives, check it **against your one-page brief**, item by item, with a ruler and a scale:

- Measure the bag. A 5% tolerance is normal; 15% is a different product.
- Weigh it. If the fabric is lighter than specified, the bag is lighter.
- Open the liner seam if you can, or press the wall between finger and thumb, and check the foam thickness.
- Fill it with water for ten minutes if it is meant to be leak-proof.
- Cycle the zip fifty times.
- Rub the print with a damp cloth.
Then sign and seal two samples: one stays with you, one goes back to the supplier, and the purchase order references them.

## Step 5 — Write the PO so that quality is contractual

The purchase order should contain, at minimum: the sealed sample reference, the material specification in words, the packing specification, the inspection standard (AQL 2.5 major / 4.0 minor is the norm for soft luggage), who pays for re-inspection after a failure, and the payment trigger. "30% deposit, 70% against copy of B/L **after a passed inspection report**" is a single clause that removes most of the leverage problems that arise later.

## Realistic timeline

| Stage | Working days |
| Brief out, quotes in | 3–5 |
| Sample development | 7–12 |
| Your review and revisions | 3–10 |
| Materials booked | 5–7 |
| Bulk production | 25–35 |
| Inspection and booking | 3–5 |
| Sea transit to EU / US East Coast | 28–40 |
For a Christmas programme in a European retailer, that means the brief needs to be out in March, not July.

## What we do differently, and where we do not

We are a Shanghai export desk with a fixed group of partner factories in Jiangxi, Zhejiang and Guangdong. That means you get one contract and one set of documents across coolers, backpacks, laptop bags and pouches — and it means our unit price on a single high-volume style will not beat that style's dedicated factory. We tell buyers this openly, because the wrong reason to appoint a supplier is that they promised to be best at everything.
Ready to start? Send your one-page brief through the [contact form](https://www.eggrollbags.com/contact/), or add candidate models to an inquiry list from the [catalogue](https://www.eggrollbags.com/products/) and send them as one request.

## Frequently asked

Should I buy from a factory or a trading company?
A factory gives you the lowest unit price on one product family. A trading desk gives you one contract, one set of documents and one point of accountability across several product families, and absorbs the QC coordination. If you are buying one bag in one construction at high volume, go direct. If you are buying twelve models across coolers, backpacks and pouches for a seasonal range, a trading desk is usually cheaper once you count your own time and the cost of split shipments.

How do I avoid the bait-and-switch on materials?
Write the material into the purchase order by name and weight — '600D PU-coated polyester, 210 g/m²' rather than 'polyester' — keep a sealed counter sample signed by both sides, and put a pre-shipment inspection clause in the PO that references that sample. Nearly every material substitution story starts with a spec that only existed in an email.

What is a realistic first-order quantity?
500 pieces per colour for a catalogue model, 1,000 for a new pattern. Below that you are usually buying someone's leftover fabric, which is fine for a market test but will not repeat consistently.
